Dental leadership coaching programme
Transformational Leadership: A Dental Leadership Coaching Program
You're the principal and the lead clinician, and on most days you're also the person the team brings every question to. Your team is capable, yet decisions still wait for you. In our experience, what looks like a team problem is often a leadership structure problem, and that can be fixed.
Transformational Leadership is our dental leadership coaching programme for practice owners and their managers. It helps you move from overwhelmed operator to visionary leader. Along the way, we help you build a high-performance dental team that drives growth with you, rather than waiting for you.

01 / The programme
What this coaching programme is
Bhavna gives her definition of leadership in Lead to Grow. It is "the art of helping people reach their best potential as leaders in their own lives whilst nurturing a committed group of leaders working cohesively towards a shared purpose." That definition shapes the whole programme. We're aiming for a team where people lead in their own roles, instead of waiting for instructions.
We build that on the three pillars of Transformational Leadership: Vision, values, and Systems. Vision gives the team a direction. Values guide how people behave when you're not in the room. Systems make good performance repeatable.
As Bhavna puts it, "You don't manage people. You lead people who manage systems."
The programme then carries leadership into the patient conversation. A team that leads itself should be able to create value and present treatment without the dentist steering each step. That's where leadership shows up in your results.

02 / The phases
What the programme covers
The coaching moves through a clear sequence of phases:
Onboarding and alignment, where we clarify your vision, diagnose how the practice really runs and bring the team together around shared values.
Vision, leadership foundations and team culture, where you define your leadership identity, set a clear vision and put leadership systems in place.
Structured leadership, communication and the patient journey, where the whole team learns one communication language and maps the patient journey from first contact to treatment decision.
Value creation, the DWB 4C Framework™ (Connect, Clarify, Consider, Commit) and the WOW Experience, as the practice moves from explaining treatment to creating perceived value and emotional connection.
Systems, TCO mastery and operational flow, where we define the Treatment Coordinator role and build a team-led case acceptance system.
Confident case presentation and conversion, where the team learns to present treatment calmly, handle financial questions and support patient decisions without pressure or discounting.
An optional mastery phase follows for practices that want to keep going. It includes bespoke one-to-one leadership strategy sessions, a structured three-year plan and support in deciding whether to exit or expand.
03 / Systems
The main topics and leadership systems
After the Leadership Masterclass, your practice manager has a clear checklist of systems to put in place with the team. These include:
- A practice vision and six core values agreed with the team
- A morning meeting for daily communication
- A weekly appointment analysis of the next two weeks
- Weekly GROWTH meetings that open with a Positivity Focus
- A weekly SOLUTIONS meeting and a co-created Team Agreement
- Monthly one-to-one meetings built around each person's development plan
- Documented team roles and Directly Responsible Individual (DRI) roles
- The Solution Creator Tool and the Decision Maker Tool
- A Trello board for daily, weekly and monthly duties
Later phases add Communication Stacking, role-specific communication scripts, practice USPs, TCO checklists and follow-up workflows, and a structured case presentation framework. You'll also use the Leadership and Culture Builder, the Vision-to-Action Planner and the Team Communication Framework.

04 / Outcomes
What you'll take away
The first shift is personal. You should come away with a leadership identity grounded in clarity and confidence. Delegation gets easier, and the culture becomes something the team helps to build. The progress markers we look for include:
- Team meetings that run consistently, with structure and ownership
- Defined leadership roles and an accountability chart
- A patient communication journey that is mapped and in use
- Fewer dropped handovers and less miscommunication
- USPs that non-clinical team members can explain with confidence
- Patient follow-up that is documented and tracked
- Team-led case presentations that don't rely solely on the dentist
- More consistent case acceptance across clinicians
05 / Who it suits
Who the programme is designed for
Transformational Leadership is for private practice owners, group practices and their practice managers. It's likely to suit you if your team lacks accountability or you're caught in constant firefighting. It also helps when management is eating into your clinical time.
It's also for owners who know they're micromanaging and want to stop. Bhavna writes that "getting to a leadership position is about you; being and remaining as a leader is about them." This programme is about the second half of that sentence.
It won't suit an owner who wants the team to change but isn't willing to change how they lead. In Bhavna's words, "Leadership is a choice," and the programme starts with yours.

06 / Format
Format and duration
The programme brings together in-practice sessions, online training and one-to-one coaching. Your support includes:

07 / The journey
What you can expect along the way
Onboarding comes first, because leadership change needs the team on board from the start. The first phase includes an Intro Day at your practice and the Leadership Masterclass. Leadership and accountability systems follow soon after, so the new habits have a structure to live in.
Expect some discomfort, particularly around delegation. Letting go of decisions you've always made can feel risky at first, and the leadership systems give you a safer way to hand them over.
One of our client practices came to us after trying a range of marketing approaches and training. Through the coaching programme, the owners identified leadership and team responsibility as important areas for change and reported that a series of relatively small adjustments produced meaningful improvements in how the practice operated.
Practice manager Dorota Murzyn saw the change from the inside. New processes brought the team together, and now "everyone knows what they are doing and what is expected of them." Read Dorota's story.

08 / Who delivers it
Who delivers it, and the thinking behind it
Dr. Bhavna Doshi and Dr Rahul Doshi have spent more than 30 years in dentistry. They've worked as practising dentists and principals of multiple practices, and both have judged the National Private Dentistry Awards. Rahul is a Past President of the British Academy of Cosmetic Dentistry and was Clinical Director of Dentex, now Portman Dentex.
Bhavna wrote Lead to Grow to share what she learned leading teams across multiple healthcare businesses. The programme follows our core coaching principles, including leadership through clarity and culture compounds results. Leadership and team motivation are two of the DWB Seven Fundamentals, and they shape how well a team puts the other six into practice.
